I think we all saw that Keita Torigaya shrinks in the anime, but why? And then at the end he becomes a girl and i was totally shocked. Did anybody know whats the meaning of this?
Lol I don't think it served any real purpose other than to just be funny and different. Maybe if there is an OVA or second season they will explain it.

I'm a few years late to the party, but I just binge-watched this and here's my theory.
Torigaya doesn't exist, at least not physically. Whether he is simply a figment of Washizu's imagination, or whether he is actually a familiar spirit that only Washizu can see isn't clear (both seem plausible to me). However, what IS clear is that the writers use him as a symbol for Washizu's anger/connection to his past self. As Washizu gets closer to the other characters, he gets "softer," and starts trying to help others; at the same time, Torigaya begins to shrink. Washizu also tends to comment on/notice Torigaya's height change after incidents that bring him closer to his new friends.
So why did he become a girl at the end? That's harder to explain, but I think it represents the completion of the change that was happening to Washizu. When he decided to let Yoichi save Ibuki instead of him, it demonstrated his willingness to sacrifice himself and his desires for the sake of his friends. If Torigaya is just an imaginary friend, then it makes sense that now that Washizu has friends who can rely on him, he is no longer needed. Instead he turns into what Washizu still wants - a girl. On the other hand, if Torigaya is a familiar spirit, maybe he changed form to reflect the new predominant issue Washizu is dealing with - his desire to be with Ibuki, and his conflicted feelings about letting Yoichi take his place.
idk maybe I'm reading too much into it, but I feel like they spent an unusual amount of time developing Washizu as a character, considering he isn't the MC and this is a harem anime. I think there's a lot more going on there.
